How to Scale Development with AI Orchestrators

The problem

what wasn't working, what was slowing the team down

If you've used AI for anything beyond a single task, you've hit the wall.

The model forgets what you decided sessions ago and you end up re-explaining the project more than actually building it. Large engineering projects have requirements like design decisions, specs, tradeoffs, and a dozen things in flight at any given moment. Pasting context into every session doesn't scale and can get messy.

The solution

how we leveraged AI to address it

What if we had one singular source of truth giving each session exactly what it needed to complete its work?

Our engineer did just that. He ran a single Claude session for 5+ weeks on a complex optimization project. The idea? To keep this long-lived session as the brain of the project and have it inform separate “worker” sessions.

The orchestrator holds everything that matters: the product specs, design decisions, tradeoffs, architectural context. It never writes code directly. Instead, it breaks down the work into tasks, maps dependencies, creates a scoped branch with only the context each needs, and hands over a ready-to-run prompt per task.

On top of that, it tracks status across everything in flight so things that are waiting for review never fall through the cracks.

One key thing: Claude's 1M token context window must be enabled as a project this size would overflow a smaller window. The large context is what makes this viable as a persistent source of truth.

The impact

what were the results of leveraging AI

Using this structure resulted in 25+ pull requests shipped on a single project.

Five weeks.
One session.
Compounding context.

The next step? Having the orchestrator write claude.md files documenting the codebase so the knowledge is widespread across sessions, living in the repo itself.

Because decisions and context persist, you're not starting from scratch every session. You're building on what's already been established.

This strategy actively shifts us from being AI-augmented (useful for one task) to AI-native (useful across an entire project lifecycle, and can be iterated again and again).
